Start with the intended outcome.
Choose one objective and describe what progress would look like. Make it specific enough that the team can relate its current commitments to it.
Look at the work, not just the label.
Discuss the topics taking meeting time, the urgent requests arriving and the commitments waiting for attention. A task carrying the right objective label may still contribute little to the outcome.
Make the trade-off together.
Decide whether the priority should change or whether work should move. Name what will stop, wait or receive more attention. Return to that choice in the next review.
